I’d ask engineering to root-cause it—is it in collection, processing, or reporting? That determines the fix. Then I’d lay it out: if we don’t fix this, we risk X amount of churn. Here’s the effort required. Here’s the timeline. Is this worth pausing feature work, or do we fund it separately? Usually data quality issues are worth fixing fast because they undermine trust.”
How would you think about the technical roadmap five years from now for our platform?
Why they ask: They want to see if you think long-term and strategically about architecture and technical direction, not just next quarter’s features.
How to think through it:

Start with the product vision: What are we trying to achieve in five years? What markets are we in? What’s the scale?

Identify technical constraints: What’s going to break if we don’t rearchitect? Where are we building technical debt? What scaling challenges are coming?

Project user growth and product complexity: What does the data volume look like in five years? How many features will we have built? How much more complex is the product?

Think about infrastructure: Do we need different underlying infrastructure? Are there cloud migration questions? Do we need to modularize the product?

Sequence the work: Some of this is foundational, so it needs to start early. Some of it can wait.
Sample framework: “I’d start with our five-year product vision. If we’re going from 50K to 500K users and expanding into new use cases, what does that mean technically? I’d work with our CTO and head of engineering to identify the biggest technical risks—maybe we need to modularize the codebase, maybe we need to rearchitect the data pipeline, maybe we need to move to cloud infrastructure. Then we’d sequence that work. Some of it needs to start next year even though we won’t see payoff for three years. I’d build that into the roadmap as ‘platform investments’ alongside feature work.”

I chose the feature because we were at risk of losing the customer and the revenue was substantial. But I didn’t just push the tech debt off forever. I committed to paying down 10% of our development capacity to tech debt work ongoing. That’s not enough to solve everything, but it prevents us from getting completely underwater. You can’t avoid technical debt entirely—you just have to manage it consciously.”
