Sample Answer: “I start by articulating the user problem and desired outcome—not by specifying HOW we build it. That’s engineering’s domain. I might say: ‘Users are spending too much time switching between sections. How can we make navigation faster?’
Then I sit with the engineering lead and we brainstorm. ‘Could we pre-load data? Could we change the UI structure? What’s the performance impact of each approach?’ They educate me on technical constraints I might not have considered—maybe pre-loading would blow out our database queries, so that’s off the table.
We usually end up defining a technical approach together. I might say: ‘Given that pre-loading isn’t practical, let’s optimize the UI. Users should see results within 1 second.’ Now the engineers have a measurable success criteria.
I always ask about trade-offs: ‘If we build this now, does it block anything else? Does it create technical debt?’ If it does, we factor that in. Maybe we change the timeline, or we add refactoring to a future sprint.”
A developer says: “We can build this feature three ways. Option A is quick but creates some technical debt. Option B is cleaner but takes three weeks. Option C is in between.” How do you decide?
Why they ask: This tests your decision-making framework and whether you can balance short-term speed with long-term sustainability.
Framework for answering:
- Understand the trade-off: “What kind of technical debt? How will it impact future work?”
- Contextualize the timeline: “Where are we in the product cycle? Do we have flexibility on when this ships?”
- Assess customer impact: “How important is this feature to customers? Will the three-week timeline cost us anything?”
- Consider team sustainability: “If we rush, what happens to team morale and velocity?”
- Make a bounded decision: “If we go with Option A, let’s explicitly plan to clean it up in the next quarter.”
Sample Answer: “I’d first understand the debt. ‘What specifically is the trade-off? Will this make future development harder? Could it cause bugs?’ If it’s just ‘it’s not elegant,’ that’s different from ‘it will slow us down on every future feature.’
Then I’d ask about context: ‘What happens if we take the three weeks? Do we miss a business deadline? A customer commitment?’ If we can wait, and the tech debt is real, Option B might be worth it.
If we’re under time pressure, I’d probably lean toward Option C—the middle ground. ‘Let’s build it well enough that we’re not kicking a can we can’t kick later, but not so perfectionistically that we’re slow to market.’
And I’d make a commitment: ‘If we choose Option A because we’re in a rush, we’re setting aside time in the next sprint to address the debt.’ I don’t want technical debt hanging around indefinitely. It compounds.”
How would you handle a situation where the development team says a seemingly simple feature will take longer than expected?

Framework for answering:
- Genuinely try to understand WHY: Ask clarifying questions before defending the original estimate
- Avoid technical gatekeeping: Don’t pretend to know better than the people building it
- Dig into the complexity: “What am I missing? What edge cases or dependencies aren’t obvious?”
- Problem-solve together: “Is there a simpler version we could ship first? Could we reduce scope?”
- Surface this to stakeholders early: Don’t wait until the sprint is ending
Sample Answer: “I had this situation recently. We thought adding a new report would take about three days. The engineer said it would take two weeks. My first instinct was skepticism—but I asked why instead of pushing back.
Turns out, the data we needed was scattered across three different systems because of how we’d built the architecture years ago. To do it
