How would you evaluate whether a new sales initiative is working?
Why they ask: Revenue analysts often need to measure the impact of initiatives (new sales process, marketing campaign, product feature). They want to see if you understand experimental design, attribution, and incremental analysis.
Framework:
- Define success metrics: What are we trying to move? Deal size? Win rate? Pipeline velocity? Sales cycle length?
- Establish baseline: What’s the metric before the initiative?
- Create a control group: Ideally, you test the initiative with some sales reps or regions while others continue the old way. (Not always possible but it’s the gold standard.)
- Control for other factors: Sales might be up because the market is hot, not because of the initiative. How do you account for that?
- Give it time: Some initiatives need several months to show impact. Don’t measure too early.

“If we’re testing a new sales process, I’d identify the key metrics we expect to move—maybe win rate or average deal size. I’d establish a baseline by looking at the last few months of data. Ideally, we’d run an experiment where half the sales team uses the new process and half uses the old process, both dealing with similar territories so they’re comparable. That’s the gold standard for attribution. If we can’t do a formal test, I’d at least try to find a cohort that’s similar—same region, similar rep tenure—and compare them.
