When a deliverable is at risk, I dig into why—is it a staffing issue, did we misestimate the effort, is someone blocked waiting for something else? Once I understand the root cause, I have options. I can add resources if the budget allows and if it actually helps (sometimes more people just creates chaos). I can reduce scope—maybe we deliver a minimum viable version first. I can extend the timeline if that’s feasible. I can bring in external resources or contractors if this is specialized work. I evaluate each option against our program goals. Is delivering on this specific deadline critical to the success of the overall program, or is the quality of what we deliver more important? I once had a reporting deliverable that was going to slip by two weeks. I looked at the downstream impact: nothing actually depended on it hitting the original deadline. So I extended it. We delivered it at the higher quality level we wanted and didn’t blow up the timeline for other work. I communicated the decision upfront to the steering committee with the rationale. That transparency meant no surprises later.”
