Why they ask this: Everyone fails. They want to see if you can own it, learn from it, and move on. This question filters for arrogance.

Example: “I once convinced my team to build a deeply customizable product because I thought customers wanted optionality. What I didn’t do well enough was gather enough customer research. Once we launched, I realized customers were actually overwhelmed by options. They wanted simplicity.

We spent months building features customers didn’t use because they couldn’t figure out how to access them. The cost was both engineering time and customer confusion, which showed up as lower NPS.

The failure taught me a few things. First: talk to more customers before you build. Not 5 customers—talk to 25. Second: simplicity is a feature. Removing options is not a sacrifice. Third: I should’ve pushed back on my own idea instead of just advocating for it.

We ultimately simplified the product and rebuilt the onboarding. It was humbling, but it made me a better product leader.”

Tip: Pick a real failure, not a ‘failure-that-was-actually-a-success’ story. Be specific about what you’d do differently.


Describe a time you had to influence someone who didn’t have to listen to you.

Why they ask this: Product directors have influence without always having formal authority. They want to see if you can persuade without being the boss.

Example: “I had to convince our VP of Engineering to prioritize technical debt paydown even though it didn’t map to immediate revenue growth. From their perspective, we should be shipping features that customers asked for.

Instead of going to my CEO to overrule them, I reframed it. I showed them data: our deployment time had grown 50% in the last year because of debt. That meant we were literally half as fast at getting features to customers. I also showed them the correlation between technical debt and defect rates.

I pitched it as an investment in velocity, not as a distraction. We decided to do 20% of every sprint on debt, and I committed to protecting that time from product demands.

Twelve weeks later, our deployment cycle had cut in half. When the VP of Engineering saw the results, they became an advocate. That’s real influence—you get someone to see the benefit of your idea for their own reasons.”

Tell me about a successful product launch you led and what made it successful.

Why they ask this: Execution matters. They want to see if you can actually ship something and make it stick.

Example: “We launched a freemium tier for our B2B SaaS product, which was a big strategic shift from enterprise-only.

What made it successful: First, we didn’t just launch and hope. We spent three months talking to 30 SMB prospects to understand their workflow and pain points. We built a version of the product that was intentionally limited—not crippled, but limited—so that it solved a specific problem without including everything.

Second, we aligned the company before we shipped. Sales worried it would cannibalize enterprise deals. Finance worried about the business model. I did a quarterly business review showing the unit economics, showing how it could be a land-and-expand play for enterprise. We got buy-in.

Third, we had a phased launch. Beta for two weeks, listening close to initial users. Then broader launch with marketing support. We iterated on onboarding based on beta feedback.

The result: 2,000 signups in the first month and a 8% conversion rate to paid. More important, a third of them upgraded to enterprise eventually, which validated the land-and-expand model.”

Tip: Don’t just talk about the result. Talk about what you did to make it succeed—the planning, stakeholder alignment, iteration.
