“We had to decide whether to build demand forecasting in-house or buy a third-party solution. Buying was way cheaper upfront and faster to deploy. Building would take longer, cost more, but give us proprietary capabilities specific to our business.
I didn’t have perfect data about what we’d do with that proprietary capability or what our long-term needs would be. We were a growing company and things could change. But I had to decide with the info I had.
I brought together the product, engineering, and finance leads and we mapped out scenarios: If we build, we assume we can leverage this for X, Y, Z. If we buy, we assume we hit these scaling limits by year two. Then I built in decision gates: we’d commit to building for 12 months, but we’d reassess every quarter. If it became clear we weren’t going to hit the return on investment, we’d pivot to buying the third-party solution instead.
We built it, it worked out, and we did hit the return we expected. But having the decision gates meant that if things had gone differently, we had permission to change course instead of being locked into a bad decision. That ‘make a decision but commit to revisit it’ approach has become how I approach big calls with incomplete info.”
